COD Is Killing Your India D2C Margins — Here's How to Fix It
Cash on Delivery drives 40-55% of Indian D2C orders. It also drives return-to-origin rates that destroy unit economics. Here's the playbook for managing COD without losing the orders.

Cash on Delivery is the feature that unlocks Indian D2C. It is also the feature that breaks unit economics if you do not manage it properly. Here is how to keep the orders and fix the margins.
Why COD Exists and Why You Cannot Remove It
Indian consumers choose COD for three reasons: distrust of online payment security, preference to inspect before payment, and habit. The category benchmarks: fashion runs 45-60% COD, health supplements 35-50%, home goods 40-55%, athleisure 40-55%. If your category is in these ranges COD is not optional. A COD order that comes back undelivered costs you shipping out, return shipping back, repackaging, and the opportunity cost of inventory that sat in transit. At scale an unmanaged RTO rate of 25-30% makes most D2C unit economics unworkable.
The COD Confirmation Flow
The single most effective intervention for RTO is a WhatsApp confirmation message sent within 30 minutes of a COD order being placed. The message: Hi [name], confirming your order of [product] for ₹[amount] with Cash on Delivery to [address]. Reply YES to confirm or NO to cancel. This catches customers who entered incorrect addresses, placed accidental orders, or ordered impulsively and reconsidered — before the shipment is dispatched. Expected impact: 15-25% reduction in RTO rate. On a brand doing 500 COD orders per month with 30% RTO, dropping to 20% saves 50 returns per month at ₹200 average logistics cost per return — that is ₹10,000 per month in direct savings at zero incremental cost.
Prepaid Incentives
You cannot eliminate COD for everyone but you can shift customers who are genuinely willing to pay online. A ₹50-100 discount for prepaid orders is simple and visible at checkout. A ₹49-99 COD fee shifts some customers to prepaid without removing the option entirely. A 10% shift from COD to prepaid meaningfully improves unit economics across the order base.
Address Validation
Validate PIN codes in real time against a serviceable PIN database at checkout. Flag unserviceable PIN codes immediately. Auto-fill city and state from PIN code so customers do not enter mismatched data. For COD orders an IVR call confirming the order and address catches address problems that WhatsApp does not surface — particularly for older customers who are less WhatsApp-responsive.
